how to sprite change for another one

i edit 10 sprites of a caracter in paint then made them to pcx. i want to swap ones i edit for the ones of the char but every time a click on change pcx  in fighter factotry it turns all black+gray the pcx image i turn off the share pallete and it shows well but does not work well in gameplay

so any one has some tips about this let me know

You need to convert them properly. They need to be indexed at 256 colors and converted this way in fighter factory



Dont know how to do it with FFU or any other art program then what is shown.
