Get Fighter Factory, open the character's .sff (or .def) file with it, in the .sff browse through the sprites and find the sprite 9000,1 (the big portrait) and 9000,0 (the small portrait), and replace it with a different one. Preferably, try to get some portrait pack that has the portrait of your character if you can ; if you have to make the portrait yourself, you have to mind the palette of the image (it has to be a .pcx file with an 8-bit palette, which is 256 colors, and the color you want to be transparent must be in a specific slot in the palette - top left slot or bottom right slot depending on whether you use Paint Shop Pro or PhotoShop)For the small portrait, you need to extract a sprite from the character, extract the sprite's palette, and load it onto your new small portrait before inserting it.
