Fighter factory pallette color issue

Ive been messing around with fighter factory by using Narutorial tutorial and just trying stuff. I got stuck a few times but now im a little lost. If i can figure this out im guessing i can figure the rest out. I just colored my sprite,decreased to 256, and did all the pallete stuff & saved as pcx. In fighter factory i loaded all the sprites that are saved as pcx and everything looked fine, did my animations then saved them all. When i tried my walking animation the character came out almost all black with a few colors peeking through. Anyone know what step i missed???
